How Much Should a Small Business Actually Spend on Marketing?

Ask how much a small business should spend on marketing and you will hear plenty of percentages. The problem is that a percentage alone cannot tell you whether the investment is appropriate for your company.

A mature professional-services firm protecting an established customer base has different needs than a new company entering a competitive market. A business with strong recurring revenue can make different acquisition decisions than one built around low-margin transactions.

A useful marketing budget starts with business objectives—not an arbitrary number.

Start With the Outcome

Before deciding what to spend, define what marketing must accomplish during the next 12 months. Are you trying to maintain existing revenue, enter a new geographic market, launch a service, increase recurring customers, build a sales pipeline, improve local visibility, or grow aggressively?

Once the objective is measurable, you can work backward. If the business wants $500,000 in new revenue, determine the average value of a customer, the number of new customers required, your historical closing rate, and approximately how many qualified opportunities must enter the pipeline.

Understand Customer Economics

Marketing becomes easier to budget when you know customer lifetime value, gross margin, average sale, sales-cycle length, retention rate, and cost to acquire a customer.

A company earning thousands of dollars over a long customer relationship can rationally spend more to acquire that customer than a business earning $50 from a one-time transaction.

Maintenance, Growth, and Expansion Require Different Budgets

A maintenance budget protects visibility and keeps existing marketing assets healthy. A growth budget funds consistent content, SEO, campaigns, conversion improvements, and lead generation. An expansion budget may add paid media, new market campaigns, major website work, video, sales enablement, or additional marketing technology.

The mistake is expecting an aggressive-growth outcome from a maintenance-level investment.

Where Should the Money Go?

For many small and midsize businesses, the strongest mix includes a high-performing website, search visibility, useful content, email, reputation management, social media where the audience actually participates, analytics, and selective paid promotion.

Not every business needs every channel. A B2B engineering company may place more emphasis on search, LinkedIn, case studies, and sales materials. A local home-services company may prioritize local SEO, reviews, Google visibility, paid search, and conversion-focused landing pages.

Do Not Ignore the Cost of Marketing Infrastructure

Business owners sometimes budget for advertising while neglecting the destination. Sending paid traffic to an outdated website, running email without useful landing pages, or producing content without an SEO strategy can make the advertising itself look ineffective.

Budget for the system: strategy, creative, website, content, distribution, measurement, and improvement.

Outsourcing Versus Building an Internal Team

Established small and midsize businesses eventually face another question: hire internally or use an outside marketing partner?

An internal hire can provide deep day-to-day familiarity, but one person rarely brings senior-level capability in strategy, design, web development, SEO, writing, advertising, analytics, and video simultaneously. An agency model can provide access to multiple disciplines without requiring several full-time salaries.

The right answer depends on workload and organizational structure. Many companies use a hybrid model: an internal leader or coordinator works with specialized outside resources.

Measure Business Results, Not Activity

Marketing reports can become filled with impressions, followers, clicks, and pageviews. Those indicators can be useful, but management ultimately needs to know whether marketing is contributing to qualified leads, opportunities, customers, revenue, retention, and brand strength.

Build measurement into the budget from the beginning.

Instead of asking, “What percentage should we spend on marketing?” ask, “What level of investment gives us a realistic opportunity to achieve our growth objective, and how will we know whether it is working?”
